Taking Responsibility For File Services

File services are often the last unmanaged part of the IT estate. Governance is how you take control, and it starts with knowing where you stand.

Few Organisations have the Insight Required

File services accumulate for decades. Shares, folders, and files are created, copied, and forgotten; permissions are granted; projects are completed; and data accumulates on infrastructure and services that are expanded one CTO at a time.

This growth happens silently, and it happens without a real plan. In most organisations, no one can answer the basic questions with confidence:

How much of the data in our file services is actually used?
Who has access to what, and why?
Where is sensitive or regulated content stored?
What is this environment costing, and what would it cost to run it well?

The result is an information landscape that is opaque, expensive, and difficult to defend. In parallel, expectations keep rising: AI tools are indexing file data, regulations such as NIS2 and DORA place direct accountability on how data is handled, and storage budgets are under pressure.

Worryingly, most file service environments have never been analysed as a whole. Decisions about cost, security, and compliance are made every day – on the basis of assumptions rather than facts.

WHEN LACK OF INSIGHT HITS HOME

THE AUDIT ASKS. NOBODY ANSWERS.

An audit, a security review, or an unexpected overage bill reveals what has been true for years: the organisation does not have an accurate picture of its file services. The response becomes reactive, rushed, and more expensive than it needed to be.

A MAJOR PROJECT STARTS, WITH THE SAME MISSING PIECE

Infrastructure refresh, consolidations, moves to/from the cloud, AI adoption. Every transformation of file data starts with the same requirement: understanding what you have, where it is, and who has access to it. Without that understanding, projects stall or proceed with unacceptable risk.

LEADERSHIP ASKS FOR AN OVERVIEW

The board or management team asks a simple question – how much data do we have, how is it protected, what does it cost? The honest answer is often that no such overview exists, and that producing one is a project in itself.

A BREACH OCCURS

exposed or lost, does that data exist elsewhere, who had access. If the answers cannot be produced quickly and with evidence, the organisation is documenting – for regulators and its own board – that it did not know the state of its own environment.

THE GOVERNANCE JOURNEY: DISCOVER, CORRECT, MAINTAIN

DISCOVER – ESTABLISH THE FACTS

The first step is an analysis of the current state: what data exists, how it is used, who has access to it, and what it costs. This produces the factual baseline that every subsequent decision depends on.

CORRECT – ACT ON THE FINDINGS

With the baseline in place, identified opportunities are acted on: permissions are corrected, stale data is removed, sensitive content is brought under control. Northern writes Action Proposals for customers – decision documents that present the situation, the improvement, and the risk of leaving it.

MAINTAIN – CONTINUALLY IMPROVE

Corrections decay over time if they are not maintained. Northern helps implement Operational Workflows: standard, software-enabled, operating procedures that hold the improved state and make governance continuous.

The alternative – remaining in a raw, unanalysed state – is not a neutral choice. It is a position of rising cost and accumulating risk, chosen by default.

STARTING AT THE START

State Analysis is Northern’s packaged discovery service, and the first stage of the Governance Journey.

A Packaged Service, Delivered by Northern

The analysis is performed by Northern’s specialists using Northern’s own software. Customer involvement is limited in scope and duration, and is mainly concerned with running a data export from the target file service environments.

The analysis focuses on four areas

 - identify opportunities for immediate savings in storage consumption and for avoiding unnecessary future investment

– streamline file service configuration and reduce administrative overhead and operational risk

– identify commonly observed vulnerabilities and exposures in file system permissions

– establish where sensitive customer, employee, and system data is stored, and support regulatory and audit requirements

One or more areas can be selected.

The Deliverable is an Actionable Report

The State Analysis Report reveals where costs and risks can be reduced, and sets out prioritised recommendations on how to address them. It is presented to senior stakeholders in a review meeting included in the service.

The report is more than a document: it is the documented basis for risk–based decision making, the roadmap for the Correct stage, and the baseline against which the effect of future actions is measured.

What A State Analysis Requires of the Customer

Very little.

Normally:

  • Installation of Northern’s software (NSS) on appropriate infrastructure in the customer environment
  • An export of summary data from NSS – with an anonymised option, where no file names, user names, or path information leave the customer’s systems
  • A list of target file systems and shares to define the analysis scope
  • Three web meetings: kickoff, data sanitisation and export, and the presentation of analysis findings to senior stakeholders

The analysis is normally completed within three to six weeks from kickoff, and is normally purchased at a fixed price agreed before kickoff. No commitment to continue past the Discover stage is required.

WHERE YOU STAND

File services hold much of an organisation’s most important information, yet they are rarely analysed as a whole. The cost of that omission – in storage spend, in security exposure, in compliance risk – grows silently every year.

The first step is not a project. It is an analysis.

State Analysis establishes where you stand: where costs can be reduced, where risks can be controlled, and what the path forward looks like. From there, governance becomes a clear journey with steps defined for your specific situation.

Northern provides the software, the specialists, and the complete journey from raw file services to continuous file service governance.

The report is more than a document: it is the documented basis for risk–based decision making, the roadmap for the Correct stage, and the baseline against which the effect of future actions is measured.
